When Roles Aren’t Clear, People Can’t Succeed

As your business grows, it’s natural to focus on finding great people. But even the best people will struggle if the role they’re stepping into isn’t clearly defined. That’s why it’s essential to clarify your business structure first—so you can confidently place the right people in the right roles.

Without a clear structure, even top talent can be left guessing. And when responsibilities are undefined or overlap too much, confusion, tension, and inefficiency follow.

Most Leaders Start Backwards

In many organizations, roles are assigned based on convenience instead of intention. You hire someone talented and then try to shape a position around them. But when accountability is blurred, priorities shift, and results suffer.

The better approach is to define the structure your business truly needs. Ask:

• What are the major functions in the business?

• Who should be accountable for what?

• What does success look like in each role?

Your structure should reflect what the business needs to function at its best—not just what your current team can handle today. It’s about designing a system that supports long-term growth and clarity.

When a role requires more than 100% effort to do well—say 120%—something has to give. That extra 20% must be delegated or reassigned. Otherwise, the person in the role becomes overburdened, and the business hits a ceiling.

Defining your structure gives you visibility into those overload points. It helps you make informed decisions about where to hire, where to promote, and where to redistribute responsibility.

People Still Matter—Just in the Right Roles

Once the structure is clear, you can begin placing the right people in the right roles. Both elements matter. If someone’s skills and values don’t align with what the role demands, you won’t feel confident handing over responsibilities—and that hesitation can stall growth.

But when expectations are clear and the person in the role is a strong fit, everything changes:
